How to build a realistic AI agent cost comparison

Start with a clearly defined unit of work rather than a vague goal such as “automate research.” A useful unit might be one qualified lead researched, one candidate shortlist prepared, one support ticket resolved, or one weekly report produced. Record the current monthly volume, the human time required for an accepted result, and the percentage of work that needs rework. That creates a baseline you can compare with an agent-assisted workflow.

Use loaded human cost rather than salary alone. Loaded cost can include employer taxes, benefits, management overhead and other expenses that rise with labor capacity. If you only want a conservative operational comparison, use the internal hourly cost your finance team already applies. The calculator is deliberately transparent so you can replace every default with your own assumptions.

For the agent scenario, keep platform execution, model or API consumption, paid tools and human review separate. A low hourly agent price can still produce a poor business case if the workflow requires expensive model calls, external data subscriptions or extensive checking. Conversely, an agent that costs more per execution hour can be cheaper per accepted result if it produces cleaner output and needs less review.

Review time belongs in the model because human approval is often a feature, not a defect. High-impact actions such as sending external messages, changing records, publishing content or making hiring recommendations may intentionally stop for approval. Estimate how long a reviewer spends on an average successful output and how often the reviewer sends the work back for another attempt.

Run at least three scenarios: conservative, expected and optimistic. Change volume, review time, API cost and the percentage of work that can be automated. A decision is more robust when the agent case remains attractive under conservative assumptions rather than depending on a single best-case estimate.

The most useful final metric is cost per accepted outcome. Divide the total monthly workflow cost by the number of outputs that pass your quality threshold. Pair that number with turnaround time and error rate. The cheapest workflow is not necessarily the best if it creates slower decisions, more corrections or unacceptable operational risk.
